A bigger production goal is useful only when it serves the business you want to build. The 2027 Real Estate CEO Business Scorecard helps you step back, examine the evidence, and choose what needs your attention next.

1. Set aside 20–30 minutes and bring your records

Complete the scorecard before annual planning and revisit it each quarter. Use the last 90 days for habits and the last 12 months for financial trends. Bring income and expense records, your pipeline, calendar, and any checklists or accountability records.

2. Score the business you actually run

There are 20 statements: five each for Profitability, CEO Mindset, Leadership, and Business Systems. Score each from 0 to 4 using the lowest score supported by evidence.

  • 0: Unknown or absent; no reliable evidence or process.
  • 1: Ad hoc; occasional and dependent on memory.
  • 2: Developing; partly documented or tracked, with inconsistent use.
  • 3: Consistent; used regularly, with records.
  • 4: Managed; consistent, measured, and improved through review.

If you cannot verify a statement, score 0 and make measurement an action. Solo agents should assess leadership through self-management and coordination with clients, vendors, and transaction partners. Do not skip the leadership questions.

3. Add the totals manually

Each pillar totals 0–20. Add the four pillars for an overall score out of 80. Percentage = total ÷ 80 × 100. The PDF fields are fillable; they do not calculate automatically. Save a dated copy and reopen it to confirm your entries were retained.

4. Use the scores to choose a priority

Per pillar, 0–5 means establish visibility and basic routines; 6–10 means make the process reliable; 11–15 means close gaps and strengthen accountability; 16–20 means maintain and improve. These are planning guides, not validated benchmarks or predictions of results.

Worked scoring example: Profitability 8 + CEO Mindset 14 + Leadership 13 + Business Systems 17 = 52/80, or 65%. The overall result does not cancel the Profitability gap. Start there unless another issue has a more immediate effect on cash, clients, or capacity.

5. Connect production to what you keep

On page 7, an illustrative business increases closings from 40 to 50 and GCI from $400,000 to $500,000. Yet planning profit after a consistent owner-pay allowance falls from $60,000 to $40,000, and margin falls from 15% to 8%. The extra production costs more than it adds.

Use the workbook definitions consistently. Count the owner-pay allowance once. Review the costs behind growth before setting a larger production target; this planning measure differs from accounting or taxable profit.

6. Write one measurable 90-day outcome

For an 8/20 Profitability score, a practical first outcome might be: complete and review a monthly revenue-and-expense report by the 10th of each month for three months, calculating planning profit, margin, and cost per closing. Establish a baseline before choosing a financial target.

Record the priority, outcome, measure, first action, owner, and deadline on page 8. Put the review dates in your calendar. One well-executed priority is more useful than a list you will not revisit.

7. Review monthly and rescore quarterly

Each month, ask: What changed? What evidence supports it? What is the next action? After 90 days, rescore all 20 statements using the same definitions and fresh records. Compare the results and routines behind the scores.
